What does it really take to lead people through AI transformation and keep them cohesive, trusted and energised along the way? Ginger brought together two expert voices, Sarah Lloyd-Hughes and Sona Sherratt, for a candid conversation exploring exactly that. Cohesion in the AI Rapids
Sarah and Sona framed AI transformation as a raft team building exercise: every function is in the rapids, piecing together planks and barrels while the river keeps accelerating.
Sona defined cohesion as shared clarity, trust and aligned action under pressure, without which speed simply becomes chaos.
Both speakers stressed that organisations will “win” on AI not by moving fastest in pockets, but by moving together, with culture acting as a glue rather than creating virtual islands of experimentation.
What’s truly different about AI
The conversation highlighted why this isn’t “just another re-org.”
AI brings exponential pace, deep uncertainty and huge unevenness of change: teams interpret the same strategy differently and adopt tools at wildly different speeds.
At the same time there is a “gold rush” effect: a fear that if one organisation does not capture the opportunity, someone else will – intensifying people-versus-tech tensions around jobs and value.
Human leadership, not just tech
Sarah and Sona were crystal clear: AI change is primarily a human leadership challenge, not a technical one.
They suggested that only around 10% of the modern leader’s capability needs to be technical AI literacy, with the remaining 90% split between philosopher-level critical and ethical thinking, and grounded business ownership.
Leaders are being asked to create clarity without certainty, make decisions on incomplete data, and model calm, courage and psychological safety even when they themselves are recipients of confusing, top-down AI strategies.
Communication as the new operating system
One of the strongest themes was that communication can no longer be treated as “supporting” execution, it becomes the operating system for AI transformation.
Sona described how uneven adoption, escalation overload and hidden fear are often symptoms of unclear expectations about when to rely on AI versus human judgment, and who makes the final call.
Sarah emphasised the need for simple, wedge-shaped narratives: minimal, high-impact messages that make sense of where the organisation is heading, rather than information overload that causes people to switch off.
